Case Study:

AWS Control Tower – QSRSoft

The Organization:

QSRSoft is “obsessed with leveraging technology to help you run great restaurants.” They provide custom technology solutions including operational excellence tools, data and analytics, and back-office solutions.

Founded in 2004, QSRSoft has rapidly grown. It serves thousands of Quick Service Restaurants in the US and supports international customers. While they specialize in the quick service restaurant industry, their solutions can be leveraged across additional concepts and industries.

The Challenge:

  • Daunting Control Tower Implementation: As QSRSoft’s customer base expanded, managing their AWS environment became more complex. The organization was facing growing pains around governance, scalability, and operational efficiency. They knew that AWS Control Tower could help, but they wanted to avoid “learning to fly while building the plane.”

  • Minimize Client Impact: Understandably, QSRSoft did not want their customer experience to be impacted. They needed to minimize the risk of errors, but knew that small changes can make a big difference. For example, adding new rules and controls could interfere with existing production workloads.

  • Legacy Integration Complexities: QSRSoft’s 60+ accounts were built over the last 10 years, resulting in a complicated variety of settings. Legacy accounts – which were set up before some current AWS properties/permissions even existed – were a particular risk to standardization.

  • Security Vulnerabilities: QSRSoft did not have a consolidated location to review and remediate security vulnerabilities. Additionally, legacy accounts – built before many of AWS’s current governance features existed – had inconsistent policies and permissions, increasing the risk of security gaps and compliance issues.

  • Manual Account Setup: Setting up new AWS accounts was a time-consuming process, taking up to 90 minutes per account. This involved manual configurations and the application of governance rules, which was not only inefficient but also error-prone.

The Solution:

QSRSoft selected Rego Consulting to lead their Control Tower implementation. With deep, hands-on expertise with AWS environments and a strong track record of successful Control Tower deployments, Rego brought both technical know-how and real-world experience.

Starting with a Well-Architected Framework Review of QSRSoft’s products, Rego’s expert guides provided them with a tailored, hands-on implementation of AWS Control Tower. Throughout the process, Rego collaborated with them to address both technical and strategic needs. They helped QSRSoft avoid common pitfalls, streamline the rollout, and ensure a smooth transition from their legacy environment.

  • Team-to-Team Support: Rego’s experts worked closely with QSRSoft’s in-house AWS Solutions Architects to ensure a smooth transition. Flexibly adapting to the client’s schedule, Rego provided hands-on guidance, answered questions in real-time, and resolved issues.

  • Best Practice Implementation: Throughout the integration of Control Tower, the Rego team introduced the best practices to optimize QSRSoft’s methods and environments. Additionally, the Rego team provided best practice information to deploy and integrate Security Hub.

  • Resourceful Solutions: When unexpected integration issues surfaced, such as legacy account conflicts or duplicate costs from overlapping configurations, QSRSoft’s internal teams remained calm and confident, knowing Rego would quickly help identify root causes and provide clear, effective solutions.

  • Legacy Account Integration: Rego helped the client enroll legacy accounts into Control Tower by navigating complex pre-existing permission sets, roles, and logging configurations. QSRSoft’s team acknowledged that these tasks could have taken days to resolve on their own.

The Results

  • Successful Control Tower Implementation: Guided by Rego Consulting, QSRSoft now benefits from the successful deployment of AWS Control tower. They operate a leaner, faster, and more resilient AWS footprint that will support innovation for years to come.

  • Reduced Risk with Zero Disruption: Rego’s hands-on guidance turned a high-risk migration into a seamless rollout. They helped QSRSoft avoid misconfiguration, downtime, and customer-facing disruptions. By strategically testing Control Tower changes in non-production environments first, the client maintained operational stability throughout the implementation.

  • 66% Faster Account Set Up: Using Control Tower’s Account Factory, new environments can be provisioned in under 30 minutes, with governance rules and VPC networking configurations automatically applied. This process ensures faster delivery, fewer errors, and maximizes ROI.

  • Centralized Governance: With a unified view of their security posture across all AWS accounts, QSRSoft can now identify and address risks faster, align more closely with AWS best practices, and maintain consistent compliance across their growing cloud environment.

  • Standardized Cloud Architecture: By standardizing IAM roles, VPC configurations, and guardrails across all AWS accounts – including legacy accounts – QSRSoft has minimized configuration drift, simplified account management, and strengthened security through consistent, automated policy enforcement.

  • Scalable Foundation: With Control Tower in place, QSRSoft is now equipped to onboard future AWS services such as Security Hub, enhancing threat visibility and expanding their cloud governance capabilities.

The Road Ahead:

QSRSoft’s modernization journey – guided by Rego and rolled out strategically – has laid a solid foundation for scalable, secure growth. The next phase is already in motion.

With Rego continuing to lead Well-Architected Framework Reviews, QSRSoft is utilizing those insights to fine-tune its cloud environment and stay aligned with AWS best practices.

One of the first major moves is to fully implement AWS Security Hub. This will give QSRSoft a centralized, real-time view of risk across all accounts — boosting visibility and strengthening their overall security posture.

From there, the focus shifts to DevOps. By aligning development practices around standardized, best-practice environments, QSRSoft is setting the stage for faster delivery and smoother operations.

With Rego as a trusted partner, QSRSoft is building more than just a cloud infrastructure – they’re building a future-ready ecosystem designed to scale with confidence and innovate without limits.
